Blind Spots

I have been doing leadership development with the management team of one department of a client this week. It’s been both fascinating and a lot of fun as I spent time with each team member, learned their Enneagram Type, shadowed them as they went about their job, and observed them coaching their team members. Today, I get to sit with the team and review my observation and recommendations. They are great people and have a lot of potential but they also have a lot of challenges both individually and collectively.

David was a great warrior, a great general, and a great leader of men. Evidence leads me to believe that he was not, however, a great husband or father. As we’ve read David’s story he has slowly been amassing wives like the spoils of war and the result was many children. But, an army of children does not an army make. A family system and the complex relationships between birth order and gender can be difficult enough for a monogamous, nuclear family. I can’t imagine the exponential complexities that emerge when you have eight wives, ten concubines, and children with almost all of them.

As I read through these chapters I’ve noticed that I never read of David telling his children “no” nor do I read of him disciplining them for their behavior. David appears to have even had a reputation among his offspring for not refusing their requests. David’s daughter, Tamar, tells her half-brother Amnon that if he simply asks Dad she’s sure he’ll let them get married. When Amnon rapes Tamar instead and then turns her away we hear of David’s anger, but he doesn’t do anything about disciplining his beloved firstborn son. When Tamar’s full brother Absalom plots to kill their half-brother Amnon in revenge, Absalom goes to David and presses good ol’ dad until David relents and sends all the brothers on Absalom’s little fratricidal sheep-shearing retreat.

David has a blind spot. He can lead an army to endless victories but his record as leader of a family is a tragic string of failures and defeats.

I cannot point at David without three fingers pointing back at me. We all have our blind spots. The managers I’ve been mentoring this week have been learning that their Enneagram Type reveals their tremendous strengths, but also their core fears and weaknesses. If they are going to succeed as a team, they will have to embrace both within themselves and their team members. Our greatest strengths have their corollary weaknesses. We cannot escape this reality, but we can escape being enslaved to it. What we can do is be honest about our blind spots. We can choose to shine a light on them and invest time and attention in addressing them. We can surround ourselves with others who will graciously help us see them, work through them, and who will patiently love us as we do.

My First Lesson in Time Management

My First Lesson in Time Management (CaD Ps 90) Wayfarer

Teach us to number our days,
    that we may gain a heart of wisdom.

When I was growing up, there still existed a tradition of the grand department store chains having nice restaurants inside the store. In Des Moines, Younkers Department Store was the place to go for both shopping and a nice meal. It was there in the Meadowlark Room that I, at the age of about sixteen, met a mentor for lunch.

I had been fascinated by observing how my mentor seemed to manage his time. He had this really cool little three-ring leather binder to which he constantly referred, making notes with his mechanical pencil and double-checking things written there. I was curious and intrigued about the system he used and how he managed it. So, I asked him to teach me about time management.

What I was looking for was an explanation of the system, the brand of that cool binder with all the daily calendar pages, and the method he used to manage each day. Instead, he told me that the first lesson was to memorize and meditate on Psalm 90:12:

Teach us to number our days,
    that we may gain a heart of wisdom.

He told me that this was the first lesson. It was the foundation. If I didn’t have a spiritual perspective of time, he told me, then the system I used to manage it really wouldn’t matter that much. He then pointed me to a number he’d written at the top of the daily calendar page of his cool binder. I shrugged as I read it. The number had no meaning for me. He then told me it was the number of days he’d spent on his earthly journey. He began each day writing that number at the top of his daily calendar.

I memorized Psalm 90:12 that day. I got my calculator out. I began keeping track of my days and have been doing so ever since. The simple process has caused me to constantly meditate on time and my life journey. There are a number of spiritual lessons it’s taught me:

This day is not promised to me. There are no guarantees that I will live through this day or that I will survive to see tomorrow. There are averages and odds, but no assurances. I have several specific examples of individuals I’ve known whose journeys unexpectedly ended far sooner than the average or the odds would have dictated. This gives me the day set before me some perspective.

Yesterday is gone. I can’t go back. There are no mulligans on this earthly journey. How I may have wasted and squandered my yesterdays will remain as will the consequences of my actions. Wallowing in shame and sorrow won’t change it, nor will my perpetual attempts to pretend it didn’t happen or somehow keep my mistakes, failures, and foolishness hidden.

This day is a clean slate that sits before me. My thoughts, choices, decisions, and actions will reveal the fruit of my spirit.

Wisdom is required each day to discern the right choices in the constant conflict between that which is desired, that which is necessary, that which is urgent, and that which is important.

Time flies. Today is 19,969. I have a milestone coming up next month. Where have the days gone? Have they counted for anything? If so, how many of them did I spend wisely and how many did I spend foolishly?

Which leads me to the pertinent question:
What am I going to do with day 19,969?

The One-Person Org Chart

The One-Person Org Chart (CaD Ex 18) Wayfarer

I have heard it said that there are three things that most commonly lie at the root of marital discord: money, sex, and the division of labor. Based on my own experience, I can believe it to be true. Each of them requires the negotiation of power and responsibility within the relationship. With the division of labor within a relationship and household, my experience is that it can take time to understand one another’s strengths, abilities, interests, disinterests, and quirks in order to get into a good groove.

Within any human system, there is a structure of power and responsibility. In some cases, that structure is well-defined and ordered like a community organization with by-laws run by Robert’s Rules of Order. Companies have organizational charts to define who answers to whom. My observation is that the more intimate and small the system, the more difficult things can get. And I’m not even talking about the passive-aggressive ways power can be manipulated within a system.

One of the fascinating things I find about the Exodus epic is that we get to observe the organization of a nation. From Genesis 12 through today’s chapter the narrative moves from one man, Abram, who becomes the father of Isaac and the grandfather of Jacob. Jacob then has 10 sons and two grandsons settled in Egypt during a famine. They are eventually enslaved but over hundreds of years grow exponentially into the 12 tribes who leave Egypt. They are now officially a large people group, a small nation, and they’ve got to figure out how they are going live and govern.

In today’s chapter, we find that the org chart for this emerging nation has just one box on it. Moses is a one-man show, and he’s handling everything. Now, along my journey, I’ve led small teams, a small church, a small community organization, and a small business. They have all been incredibly challenging experiences. I can’t even imagine the headaches Moses had trying to lead a million people and their livestock through the wilderness. That’s, like, a form of slow, painful suicide.

Moses’ wise father-in-law immediately sees that, too. He helps Moses get organized. There are capable leaders all around. Every human system is an organism with lots of individual parts with individual gifts and abilities to contribute to the good of the whole. So, Moses essentially adds four management levels to the org chart and appoints leaders for every five, ten, hundred, and thousand people complete with a multi-layered process of appeal. It works.

I’m reminded this morning of the early Jesus’ movement who organized in a similar fashion. The word picture given was that of a body. Each member is a part of that body and serves in an indispensable role in the healthy function of that body. No one person can do it all. Every person contributes to the whole just like every cell in my body plays a part in my health and life.

In the quiet this morning, I find myself looking back at various leadership roles I’ve had along the way. As a capable individual, there have been plenty of times in which I took on way more organizational responsibility than I should have. While it may have worked for a while, I eventually burned out and others missed out on using their gifts and the fulfillment that accompanies being a part. Of course, there are always issues and struggles that come along with any human system. They’re always messy. But, like Moses found out, a system always runs better when every part of that system knows its part, is in the right functional role, and knows that it is contributing to the life and health of something greater.

How am I doing in the various systems in my life? My marriage, my family, my job, my local gathering of Jesus’ followers? Am I in the right roles? Do I know where I best contribute? Am I contributing to the health and life of each system? Am I taking on responsibilities for which I’m not really suited? Am I finding purpose and goodness in them?

All good questions to reflect on as I enter back into another day in the journey.

When “Love” is Hard

And this is my prayer: that your love may abound more and more in knowledge and depth of insight….

Along my journey I have managed individuals who were in the wrong position. They weren’t suited for the tasks they were given, they didn’t enjoy the work, and the fruit of their labor was often rotten.  The fact that we had good person in a bad position was obvious to me as a front-line manager. I have two very vivid memories in which I argued with my boss that an individual needed to be terminated. This was not so much to alleviate the problems felt inside the system (though it would certainly do that) but because the individual needed to be freed to find something for which he or she was better suited. In both cases I was told that the best thing to do was to “show grace and love” by continuing to work with the individual, keep encouraging the individual, to keep overlooking their failures, and to perpetually give them another chance. In neither instance did the this course of “grace and love” succeed.

Love is a simple word, and very often love is a simple concept: a random act of kindness, going out of your way to assist a person in need, an encouraging word, or a thoughtful gift.

As I read the opening chapter of Paul’s letter to the followers of Jesus in the town of Philippi, I was struck that he prayed, not just that the Philippian believers’ love would abound, but that that it would abound in knowledge and depth of insight.

I have found along my life journey that love is often not such a simple concept. In fact, sometimes love is hard:

  • Coming clean, owning my own shit, and getting help.
  • Forgiving, knowing you’ll never forget the injury and/or the perpetrator will never admit, own, or repent of what he or she did.
  • Refusing to rescue a child; Allowing him or her fail as you watch and pray.
  • Choosing to make a child responsible for earning his or her way rather than freely providing all things.
  • Severing relationship with a crazy-maker.
  • Walking away from a toxic relationship.
  • Telling an addict, “No.”
  • Terminating an employee who isn’t a good fit for the job.

Just as Paul wrote that Satan masquerades as an angel of light, I’ve learned that sometimes what looks like love on the surface of a situation is actually not love at all. Quite the opposite. Often, the loving act is misunderstood in the moment. It requires knowledge to realize that it’s actually the best thing for the other. The truly loving act can initially illicit anger, bitterness, and lashing out. Depth of insight is required to see how things will play out in the long run.

This morning I’m thinking about the two individuals I referenced at the beginning of this post. I’ve learned that they moved on, found a better vocational fit, and appear to be successful in their chosen fields. I’m happy for them. They taught me an invaluable lesson. Showing “grace and love” sometimes means making the difficult, uncomfortable, even unpopular decision with the knowledge and insight that it’s actually the most loving thing to do.

 

That Which I am Gifted and Meant to Do

So Moses, Aaron and the leaders of Israel counted all the Levites by their clans and families. All the men from thirty to fifty years of age who came to do the work of serving and carrying the tent of meeting numbered 8,580.

Along life’s journey I’ve come to understand that the organization of human beings to accomplish a particular task (or tasks) is an art form in and of itself. Anyone who has had to lead any kind of large scale endeavor understands this. There are numerous models and theories for doing so.

In this morning’s chapter we find the Hebrew clan of Levites were dedicated to the care, maintenance and moving of their nation’s mobile temple and all its furnishings. They alone of all the Hebrew clans set it up, took it down, carried it on the march, and did the work of the Temple while encamped. If you were born into the Levite clan you would not be a warrior, you would work be assigned religious duties the rest of your life.

Throughout history this paradigm has also been followed by many societies. A father is apprenticed into a trade by his father, and teaches the trade to his son. You were born into your occupation just as sure as you might be given the surname of that occupation: Miller, Thatcher, Farmer, and Doctor.

Had things still been done this way, I might be a carpenter today, just as my great-grandfather was apprenticed to be before he came to America as a young man. Anyone who has experienced my carpentry skills knows that this would be a tragedy. While I am capable to do some basic projects, you definitely don’t want me building your house!

In today’s paradigm, we are taught as young people that we “can be anything we want” and this is somewhat true. In our culture we are free to pursue any trade or occupation. I have noticed, however, that just because you desire to pursue an occupation doesn’t mean that you are gifted at that occupation. I have witnessed for years those who desired to pursue certain ministry tasks or roles within the local church only to frustrate the entire congregation by their lack of skill or giftedness. I’ve known preachers who can’t preach their way out of a paper bag, singers who can’t carry a tune with a handle on it, and directors of worship who are consistently lost and unable to capably give direction to anyone.

Just as the generational paradigm had its weaknesses, so also does the “you can do whatever you want” paradigm. Desiring an area of giftedness does not necessarily make you good at it.

This morning I’m thinking about my experiences in leadership with business, church, community organizations, and even the project management required of producing or directing a show. I’ve come to believe that one of a leader’s critical tasks is helping people find their areas of giftedness and helping them both embrace and develop those areas. Sometimes there is a journey of acceptance required to bring us to a waypoint of understanding that I ultimately find joy when I am doing what I am gifted and meant to do.
